Cost codes, explained

Cost codes are the reason job costing reports mean anything. This guide explains what they are, how to build a list that works for your trade, and the mistakes that make them useless.

What are cost codes?

A cost code is a fixed label that says where a dollar belongs on a job. Concrete, electrical rough-in, paint, site prep, labor burden: each one is a cost code. Every timesheet, receipt, purchase order, and invoice carries a job number and a cost code, so a question like "how much has this job spent on electrical rough-in so far?" has an answer you can look up in seconds.

Without cost codes, you have a pile of money with no structure. With them, you can compare budget to actual on the same categories across every job, and over time those comparisons teach you what your estimates get wrong.

Why consistency matters more than the list

There is no universally perfect cost code list. What matters is that the same work gets the same code every time, on every job, from every crew member. When the codes drift, the reports drift with them, and you are back to guessing. A small, stable list beats a clever one that nobody follows.

Resist the urge to invent a new code for every unusual expense. If a cost does not fit, it belongs in the nearest code with a note, and if that happens often, that is a signal to split the code deliberately across all jobs at once.

A starter list for construction

A practical starting list covers the five cost buckets with the codes that matter for typical construction work:

These are illustrative. Your trade changes them: an electrician might split rough-in and finish, a landscaper swaps framing for irrigation, and a manufacturer tracks work orders instead of projects. The five buckets they live in, labor, materials, equipment, subcontractors, and overhead, stay the same.

Where codes go wrong

  • Too many codes. Sixty codes sound detailed and are followed for two weeks. Fewer, used consistently, win.
  • No codes for burden or overhead. If labor burden and overhead have nowhere to land, they get buried in materials or never tracked at all.
  • One-off codes. A code used on one job and never again poisons every report it touches.
  • Changes mid-project. Renaming codes while a job is running makes the history impossible to compare.

Software and cost codes
